Problem

The problem

Student and teacher burnout was a systemic yet invisible crisis in the Estonian education system, driven by a lack of reliable data and diagnostic tools. School leaders lacked actionable insight to assess the mental health and wellbeing of staff and students, preventing proactive intervention.

Approach

The approach

We built a comprehensive SaaS ecosystem from the ground up, featuring native iOS/Android apps. Solutions: a private, secure student self-assessment workflow paired with an aggregated, anonymised dashboard for school psychologists and support specialists. Stack: Flutter/Dart, Next.js, PostgreSQL. Methodology: scientifically validated wellbeing scales (Schaufeli et al., Salmela-Aro et al., Konu & Rimpelä), adapted for Estonian 13–19 year-old students. Development followed an agile, iterative lifecycle — from paper prototypes and small cohorts to scaled deployment.

The result

Deployed and operationally active across 32 Estonian schools, engaging approximately 5,500 students. Provided school psychologists with real-time, evidence-based insight, saving 23.4 months of support specialists' operational time and generating €59,776 in verifiable added value for the national education ecosystem. Demonstrated that digital wellbeing tracking can integrate into regular institutional workflows.

What I learned

What I learned

The boundary between product development and organisational consulting is fluid. Success is determined not just by what you measure but by how the findings are presented to drive behavioural change. Data availability alone does not guarantee use. Long-term digital sustainability requires embedding continuous training, data interpretation guidelines, and hands-on user support directly into the client's daily operations.
